In episode 12, "Walk with us", the survivors are somewhat lucky enough to run away from the burning Hilltops, after managing to slow down the attacks of the walkers. Most of the main characters survive, also the children do. However Hilltop is completely burned down.
The episode ends with Negan's dramatic blade through Alpha's throat, after cheating her to an abandoned cottage. This suggests that it was Carol who had secretly released Negan a few episodes ago for this breathe-taking scheme.
